How to Onboard a New Retail Account: A Step-by-Step Operational Guide

A practical step-by-step guide to onboarding a new retail account — from vendor setup and EDI integration to warehouse SOPs and first PO execution.

Winning a new retail account is a significant milestone — but the real work begins after the buyer says yes. The transition from a purchase order to a live, compliant trading relationship requires coordinating across vendor portals, EDI systems, warehouse operations, and transportation — often within a compressed timeline.

This guide walks through the operational steps required to successfully onboard a new retail account, from initial vendor setup through first PO execution.

Step 1: Complete Vendor Setup

Before a retailer will issue purchase orders, suppliers must complete their vendor setup process. Requirements vary by retailer but typically include:

  • Vendor agreement execution: Legal agreements governing the trading relationship, including compliance requirements, payment terms, and chargeback policies. Read these carefully — the compliance requirements embedded in these agreements are contractually binding.
  • Banking and payment setup: ACH or check payment information, remittance email setup.
  • Insurance certification: Most major retailers require a Certificate of Insurance with specific coverage types and minimums, and the retailer must be named as an additional insured.
  • Item setup: Each item being sold must be set up in the retailer's item management system with accurate product data, images, and GS1 GTINs. Item setup errors are a common source of early receiving issues.
  • GS1 registration: If not already registered, suppliers must obtain GS1 company prefixes and register GTINs for all items.

Timeline: Vendor setup at major retailers can take 4–8 weeks. Begin this process immediately upon receiving buyer approval.

Step 2: Gain Access to the Vendor Portal

Every major retailer operates a vendor portal that serves as the primary communication and compliance hub.

  • Walmart: Retail Link
  • Target: Partners Online (POL)
  • Costco: Supplier Portal
  • Amazon: Vendor Central
  • Kroger: Supplier Hub
  • Home Depot: Supplier Hub

Within the portal, suppliers will find the routing guide, compliance manuals, EDI specifications, PO management tools, and performance reporting. Designate a point of responsibility internally for portal management and ensure that person is trained on its use before orders begin.

Step 3: Set Up EDI Integration

EDI (Electronic Data Interchange) is the standard method for exchanging business documents with major retailers. EDI setup must be completed and tested before the first shipment.

EDI setup steps:

  1. Identify the required transaction sets for the retailer (commonly: 850, 855, 856, 810)
  2. Obtain the retailer's EDI specifications from the vendor portal
  3. Configure your EDI system (or work with your 3PL's EDI team) to map each transaction set
  4. Complete the retailer's EDI testing and certification process
  5. Confirm that your WMS is integrated with your EDI platform for ASN generation

EDI setup typically takes 4–8 weeks, including testing. Do not attempt to ship before EDI testing is complete — an untested ASN integration is a significant chargeback risk.

Step 4: Download and Review the Routing Guide

The routing guide governs how your product must be shipped to the retailer's distribution centers. It is one of the most critical compliance documents you will work with.

What to review in the routing guide:

  • Approved carriers for collect shipments
  • Transportation mode requirements (parcel, LTL, TL) by shipment size
  • Appointment scheduling requirements and lead times
  • Ship window management (how early/late you can ship relative to the PO date)
  • Pallet configuration requirements

Step 5: Develop Retailer-Specific SOPs for Your Warehouse

Retailer compliance requirements must be operationalized at the warehouse level. A written SOP that translates retailer requirements into step-by-step instructions for warehouse staff is essential.

SOPs to develop for a new retail account:

  • Carton labeling SOP (label content, placement, generation process)
  • Pallet building SOP (configuration, height/weight limits, labeling)
  • ASN generation and transmission SOP
  • Receiving and inventory management SOP
  • Quality check and packing SOP
  • Floor-ready merchandise SOP (if applicable)

Step 6: Configure Labeling and Document Generation

Label generation must be set up and tested before the first shipment. This includes:

  • Carton labels: Configure your labeling system to generate GS1-128 carton labels with the correct data fields for the retailer
  • Pallet labels: Configure SSCC pallet label generation
  • BOL template: Ensure your bill of lading template includes all fields required by the retailer
  • Packing list: Configure your packing list format to meet the retailer's requirements

Step 7: Complete a Pre-Ship Compliance Review

Before the first purchase order ships, conduct a formal compliance review that covers every element of the shipment: inventory availability, correct ship window, carrier booking, DC appointment, carton labels, pallet build, ASN readiness, BOL, and packing list.

Step 8: Execute the First Shipment and Monitor Performance

The first shipment on a new account deserves elevated attention. Assign a dedicated point of contact to monitor the shipment from pickup through DC receipt and payment. Review the first remittance advice carefully for any deductions and document any issues for SOP refinement.
